Company Profile

Founded in 1964, Kaizen CPAs + Advisors has built a long-standing reputation for quality service. Today, it is a four-partner firm with 75 employees, including a back-office team in India.

Kaizen primarily serves small businesses in the $1 to $20 million dollar revenue range, with about one-third of its client base in the auto repair industry. The firm delivers monthly financial statements, payroll, tax planning, advisory, and tax preparation services.

The firm operates hybrid with offices in Northeast Illinois with fully remote staff across the country, relying on technology to deliver seamless service to clients nationwide. Getting to that point, though, required a major transformation.

“The firm was originated in 1964, so it has old-school roots, but we have a very new-school feel.”

The Challenge: Outgrowing Old Practice Management Software

“We were outgrowing Practice CS and needed something more comprehensive for workflows, growth, and visibility.”

Kaizen had reached the limits of its legacy setup. The team relied on Thomson Reuters tools such as FileCabinet CS, Practice CS, and NetClient CS, along with ShareFile, password managers, and countless spreadsheets. The result was a fragmented workflow that slowed growth.

Key Challenges:

  • Multiple disconnected tools that did not communicate
  • No firmwide visibility into profitability, workloads, or billing
  • Manual billing processes that led to revenue leakage
  • Increasing operational complexity as the firm expanded remotely
“We were outgrowing Practice CS and needed something more comprehensive for workflows, growth, and visibility.”

Why Did Kaizen Choose Qount for Their Accounting Software Solution?

A holistic system

"Karbon [...] didn't have all these other solutions that Qount had available"

Kaizen did not need another standalone software product. Instead, they needed a unified ecosystem to support national growth, provide real-time visibility, and connect workflows directly to billing so that nothing would slip through the cracks. Kaizen needed to move beyond fragmented systems and toward a holistic system that connected every client, engagement, and dollar.

Other tools offered isolated workflow or communication features, but only Qount brought every element —workflow, billing, insights etc. —into one connected platform.

"Some of the other products were more standalone, like Karbon was mostly only client communication and workflows, and it didn't have all these other solutions that Qount had available”

Implementation

“...they would do whatever was needed to make sure we were happy with the product.”

Kaizen began its phased migration in 2020 and fully implemented Qount across the firm by 2021.

Implementation Approach

Kaizen treated implementation as a major initiative. They assigned a dedicated internal champion to lead training and adoption. Partnering closely with Qount’s implementation team ensured a smooth rollout that adapted to Kaizen’s processes and client needs.

“Uday (Qount’s Co-founder & CIO) has almost felt like a member of our team. He set the tone from the start that they would do whatever was needed to make sure we were happy with the product.”

What They Implemented

Kaizen adopted all core Qount modules including connected workflows, billing, time tracking, document management, and client portals. The firm replaced six or seven separate systems, simplified technology management, reduced costs, and improved collaboration.

The Results: Growth, Efficiency, and Profitability

+123% Revenue | +101% Avg. Client Fee | 18% Increase in Tax Return Completion Rate

Firm revenue doubled

+123% ARR

Since adopting Qount, Kaizen’s revenue has more than doubled. The firm did not simply grow its client base. It grew smarter. Improved visibility into what we they were doing and how much time they were spending gave leaders the confidence to price accurately and profitably.

Average client fees doubled because the firm finally had the visibility and confidence that the work was being delivered consistently to price their services appropriately. They could see exactly what work was being done, how long it took, and what it was worth.

Revenue per employee also increased. With better systems in place, team members could handle larger client loads without burning out.

Hundreds of thousands of dollars in firm revenue recovered

“We have found hundreds of thousands of dollars in missed billings because we now operate in an ecosystem that connects workflows with billing.”

Hundreds of thousands of dollars. That's real money that was already earned but was previously never invoiced, simply because the old systems didn't connect the dots between work performed and invoices sent.

Qount’s automation ensures that every completed task flows directly into billing, closing the gap between work performed and invoices sent.

Improved efficiency

The firm replaced manual lists with real-time visibility into workflows and capacity. Accountability increased, and administrative burdens dropped significantly.

“We have moved from handwritten lists and route sheets to full visibility. There is a much better accountability system now.”

Scalability

From a local firm to a national operation

One of the most impressive achievements was Kaizen's successful transition from a local firm to a national, fully remote operation.

“Without Qount, we would have never been successful in trying to migrate to a national firm. It was monumental in that effort.”

Remote work requires systems that provide visibility, coordination, and real-time collaboration. Qount gave them exactly that. The firm was seamlessly able to adopt a remote-first culture, onboard a back-office team in India, and deliver consistent service to clients across the country.

Improving the human experience

Larger workloads without added stress

For the Team

Staff can now manage larger workloads without added stress. They have automation, clearer priorities, and a single platform that supports their work.

For Clients

Modern portals and proactive communication improved the client experience. Turnaround times are faster, and with Qount’s AI keeping track of client sentiment, retention remains high even as fees increase.

That's not common. Usually, when you raise prices significantly, you lose some clients. But when you're also delivering better service and providing a smoother client experience, people understand the value.

Looking ahead

The future of artificial intelligence in accounting

Kaizen has already seen the benefits of an all-in-one ecosystem. Now that Qount is positioning itself as the leader in accounting AI with Qount Artificial Intelligence (QAI), Kaizen anticipates even greater returns. The firm plans to integrate predictive dashboards and capacity planning tools to further enhance efficiency.

“When our team logs in, we want Qount to predict what they should accomplish next. That is where we see the biggest efficiency gains ahead.”

Kaizen’s Playbook for Other Firms Implementing Qount

Kaizen’s journey offers a blueprint for firms ready to evolve with Qount.

1. Lead the Change – Treat it as a firmwide transformation and apply the resources, effort, and time it takes to implement it successfully.

2. Assign Ownership – Ensure that you appoint a champion to drive adoption and accountability.

3. Adopt One Module at a Time – If you don’t have the time/resources to fully adopt the tool right away, try onboarding one piece at a time.

“Qount can do everything you need it to do. You just have to set it up the right way.”

Qount was instrumental in Kaizen’s transformation from a traditional local firm to a scalable national operation. The results speak for themselves: revenue doubled, client fees doubled, missed billings were recovered, and efficiency improved across every department.

“It allows us to know everything going on in our firm at our fingertips at all times and make sure all the gears are functioning as they should.”

Qount is more than software for Kaizen. It is a trusted partner and a core part of the firm’s success.
